Minimum Order Quantities Explained — What's Realistic for a New D2C Brand

MOQ is one of the most misunderstood numbers in sourcing. The figure on a supplier's listing is a starting point, not a fixed limit. Here's what MOQs actually look like across categories — and how to negotiate them down.

What MOQ actually represents

MOQ is the supplier's minimum batch size at which their production economics work. Below that, their setup cost, material waste, and labour cost per unit become unsustainable. The listed MOQ is often 2–3× what they'll actually accept from a buyer who communicates well and commits to a repeat order.

The negotiation lever

Tell the supplier you're starting with a smaller pilot order to test quality, but plan a 3× reorder within 90 days. Most suppliers will reduce MOQ by 30–50% for a buyer who signals a longer relationship. Offer to pay a higher unit price on the pilot batch in exchange for lower quantity.

How to negotiate MOQ down

Signal intent to scale

Share a brief business plan or channel strategy. Suppliers aren't just selling product — they're picking business partners. A buyer with a clear plan is lower risk to them.

Accept higher unit cost on pilot

Offer to pay $0.50–1 more per unit on the first order in exchange for 40% lower MOQ. The economics almost always work for both sides.

Ask about ex-stock items

Many manufacturers have finished goods inventory from cancelled orders or overproduction. These can often be purchased at 100–200 units with no custom spec.

Bundle multiple SKUs

If the supplier makes complementary products, bundle them into a single order to hit their economic minimum. Three different shampoo variants at 500 units each is better than 1,500 units of one variant.
